Async-first teams of 2026 — what replaced your daily standup?

We went fully async last year and dropped the daily standup for a written update in a shared doc. Works well for us but curious what other distributed teams are doing differently, especially across IST/PST time zones.

We switched from Jira to a lighter tool and shipped faster — but lost something too

Jira's overhead was killing our velocity as an 8-person team, so we moved to a simpler kanban tool. Planning got faster and standups got shorter. The tradeoff: reporting to stakeholders got harder since we lost the built-in dashboards. Worth it for us, may not be for larger teams.

Product and infra teams were building in silos and duplicating effort. A mandatory but strictly 15-minute Friday demo, no slides, just screen share, has surfaced overlap early three separate times in two months.

The 'no meeting Wednesdays' experiment — 3 months in, here's what actually changed

We blocked Wednesdays company-wide for deep work. Code review turnaround improved noticeably. What didn't improve: cross-team decisions still got delayed since people just moved those conversations to Thursday, creating a mini bottleneck. Adjusting to a rotating no-meeting day next.
