Redesigned our engineering onboarding around 'first commit by day 2' — time-to-productive dropped by half

Old onboarding was a week of reading docs before touching code. New version front-loads a small, real, low-risk ticket on day 2 with a buddy. New hires reported feeling productive much faster, and we cut average time-to-first-meaningful-PR from 3 weeks to under 10 days.
